A TNA is the operating schedule for one order or programme. It maps every dependency between order confirmation and shipment, gives each milestone a planned and actual date, and identifies the person who must release the next step. The critical path is the chain of dependent activities with no usable slack. If one date on that chain moves by a day, the ex-factory date moves by a day unless the team takes recovery action.
A shipment date reports the finish line but says nothing about the decisions that make it reachable. The calendar separates a fabric booking from bulk-fabric delivery, a sample submission from approval, and an inspection booking from its result. Those distinctions stop a status report hiding an uncompleted hand-off.
For a full-package programme, the calendar brings material sourcing, development, approvals and production follow-through into one sequence. In CMT work, a buyer may nominate or supply key materials, yet the same discipline applies. Every party still needs to know when material information, approvals and delivery instructions are due.
Which milestones belong on the TNA?
Put only events on the TNA that release work, consume time or create a delivery decision. A long list of every email makes the sheet hard to read. A short list that omits colour approval or bulk-fabric arrival gives false comfort.

The exact names can change with the product. A print programme may need artwork release and strike-off approval. A garment with a wash may need a wash standard before bulk work. A repeat style in an approved fabric may need fewer development stages. The calendar should describe the actual route for the order, not a generic route copied into every brief.

How do you build the calendar backwards from ex-factory?
Start with the required ex-factory date, then work backwards through the last irreversible decisions. Reserve time for final inspection, packing, shipping documents and any buyer release. Only after those dates are fixed can the team see the final safe date for approvals and order confirmation.

This approach exposes an unworkable request early. If the latest confirmation date is already past, the solution is not to leave the old dates in place and hope that each supplier recovers time. The team needs to change scope, material choice, sequencing or delivery plan, then issue a revised calendar that states the effect.
Build each date from an agreed assumption. If a fabric is still in development, do not schedule it as though it were available stock. If colour approval is needed before bulk dyeing, show that gate separately. Why do approvals cause most early slippage?
Approvals cause early slippage because they are external gates in a chain of work. The mill cannot move from a rejected lab dip to bulk colour. The production team cannot use an unapproved pre-production sample as the bulk reference. A comment returned without a clear decision can leave both parties waiting for a further instruction that nobody has named.
The TNA should therefore include the date a submission is due, the date it was sent, the deadline for comments, the actual response date and the outcome. “Submitted” is not the same status as “approved”. “Comments received” is not necessarily a release if the comments ask for a resubmission.

Name an owner on the buyer side for every approval. That is not a way to assign blame. How does fabric set the critical path?
Fabric commonly sets the critical path because it takes time to develop or reserve, and several later activities depend on it. Bulk cutting waits for fabric. A lab dip, print strike-off, testing submission or trim match may also depend on the chosen fabric. When the material route is late, the production window becomes shorter even if the production team was ready on its planned start date.
The right first question is not “when can production start?” It is “what must happen before usable bulk fabric is available?” For a developed quality, that may include construction approval, yarn or greige planning, colour approval, finishing and dispatch to the garment production site. For stock fabric, availability, colour allocation and delivery still need confirmation. These are different routes and should have different rows in the TNA.
Material minimums can also alter the route. A mill may set a minimum for a new colour or construction because setup and procurement need a viable run. The choice may be to share a fabric across styles, use an available quality, reduce colourways or accept surplus material. Where should buffer sit in a critical path?
Put buffer beside the milestones that can move the ex-factory date, especially material release, bulk-fabric arrival and final approval before cutting. Do not distribute the same number of days across every line. A task with genuine slack needs no protection from the critical-path buffer; it can absorb a small slip without changing the end date.

Some activities can run in parallel. Resequencing is often the first option because it uses the work already complete. Approved colours may run ahead of a colourway waiting on a replacement lab dip. A split shipment can preserve part of the delivery commitment, though it adds coordination and document control. Air freight is a commercial decision, not a default reaction to a late update.
