The sequence stops a pattern, material, measurement or workmanship problem reaching a stage where fabric has been committed and a delivery date is at risk.
Names and the number of rounds vary by product. A repeat style may combine stages; a new wash, print, fabric or fit commonly needs more evidence. Every sample needs a stated purpose, written response and clear next decision.
What happens in the garment sampling process?
Sampling moves from possibility to repeatability. The first garment tests whether the design can be made. Later samples establish the fit, commercial presentation, bulk materials and live production output. A signed sample is not just a garment on a rail. It is the reference that tells pattern, sourcing, production and quality teams what has been approved.

What needs to be fixed before the first sample is made?
The first sample needs a brief specific enough to make one version of the garment. Provide the design, base size, measurement chart, construction details, material direction, artwork, trim list, labels and intended use. Log missing information as an open point; do not fill it in by assumption.
A tech pack is the working record for this. It should show points of measure, tolerance, seam and stitch details, bill of materials, placement artwork and packing requirements. A sketch alone can communicate a silhouette, yet it cannot establish the size of a pocket, the seam allowance, the direction of a print or which button has been approved.

What does a proto sample prove?
A proto sample proves that the design can be converted into a physical garment. It tests pattern interpretation, construction sequence, proportion and the practicality of design details. At this stage, a substitute fabric or placeholder trim may be acceptable if the intended material is unavailable. The priority is to expose problems in the make before the programme depends on final materials.
Review the proto on a stand and on the intended body or fit form. Check balance, pocket position, collar shape, opening construction, seam bulk and specialist details. A difficult detail calls for a decision on pattern, construction method, material or cost basis.
Proto comments should separate design changes from fit changes. Combining them creates a moving target for the next sample. The pattern team needs to know what is a deliberate change in style and what is a correction to the first interpretation.
What do fit samples and size sets confirm?
A fit sample confirms that the garment meets the agreed measurements and wears as intended in the base size. It should use the intended fabric whenever possible because stretch, recovery, drape, shrinkage and fabric weight all affect fit. The sample is reviewed against the measurement chart, then on the relevant fit form or wearer. Visual approval alone is not a substitute for measured evidence.
Fit comments need to state the problem and the change. “Raise shoulder by 0.5 cm” or “move chest pocket 1 cm towards centre front” can be actioned. “Fit feels off” cannot. Update pattern notes when the change affects balance or construction.
A size set follows once the base size and grading logic are stable. It checks that the garment scales through the size run without distorted proportions. Base-size approval does not prove every size, particularly with shaped panels, stretch fabric, complex waistbands or graded artwork.

Several fit rounds may be needed when the style is new. The useful measure is not the number of parcels sent. It is whether each round closes named comments and reduces the list of open decisions.
What is an SMS sample used for?
An SMS, also called a salesman or sales sample, presents the product for range reviews, customer meetings, photography or wholesale selling. It should show the intended commercial appearance, including the selected fabric, colour, trims and artwork. Feedback and orders can shape the quantity and colour mix moving into bulk.
An SMS is not a substitute for PP approval. A sales sample can be made before every bulk component is available, and its purpose is presentation. Any variation from the proposed bulk garment should be recorded so a selling image or showroom sample does not become an accidental production reference.
Sales results can also expose fabric planning constraints. A mill may set a minimum for a colour, construction or dye lot, so an order split across too many colours can leave unused material or require a different material plan. Fabric minimums belong in range planning while colourways and quantities can still move, not after a sales sample has set expectations.
What must a PP sample approve before bulk begins?
A PP sample approves the complete bulk reference. It is made in the approved bulk fabric and trims, using the intended labels, artwork, wash or finish, packing components and production method. Its job is to show the garment that bulk is expected to reproduce, not a close development version.
Treat PP approval as a hard gate. Once material is cut and work is underway, a change to fabric colour, trim, measurement, print placement, wash appearance or packing can affect cost, waste and the critical path. It needs a clear statement of consequence and agreed next action.

The approved PP becomes the reference for production checks and final inspection. Keep it sealed, dated and identifiable by style, colour and size. A photo is useful for communication, yet it does not replace the physical reference when shade, handfeel, stretch or construction must be compared.
How does a TOP sample protect bulk production?
A TOP sample is taken from live production and compared with the approved PP. It tests whether the process is reproducing the reference under production conditions. It can identify a shade change, incorrect trim, stitching inconsistency, measurement drift, print-placement issue or packing error while there is stock on the line to check.
TOP is a control point, not a ceremonial final sample. Take it early enough for the result to change the outcome. If an issue appears, first establish its extent: which size, colour, line, operation or time period is affected. Then compare the affected garment with the PP and the current production record before deciding on correction, repair, segregation or further inspection.
The same reference discipline carries through to final quality control. Inspection checks goods against the approved standard and your agreed AQL, while the PP and TOP provide the physical appearance and construction benchmark behind that standard. A quality programme works best when it can trace the sample, the comment that changed it and the production point where the change was applied.
How should sample approvals keep the critical path moving?
Sample approval needs one owner for the consolidated response and a calendar that exposes dependencies. Fabric, trims, artwork, lab dips, patterns, specialist treatments, packing and courier movement can all sit on the critical path. A small comment can have a large consequence after material booking or a production slot release.
Use a comment sheet for every round. It should show the sample version, date received, recipient, decision, numbered comments, reference photos, measurement changes, open points and due date for the next action. Return one agreed response. Separate feedback from different reviewers can be useful during review, but the sampling team needs one instruction set.
