Garment Defects Classified: Critical, Major and Minor

Garment defects are classified as critical, major or minor according to their effect on safety, function, appearance and the approved product specification. The labels are not a universal scorecard. They are an agreed decision tool: they tell the inspection team how to record a fault and tell the buyer whether the offered lot can pass the agreed sampling plan.

That is why a small-looking fault can cause a large argument. A loose thread on the inside of a casual top may be minor. The same loose thread caught in a functional fastening, or a sharp point on a children's garment, has a different consequence. The defect itself matters, but so do the garment, the intended user, the position of the fault and the buyer's approved reference.

Classification should be set before bulk inspection begins. Put it in the product file alongside the sealed sample, measurement chart, approved artwork, label files and packing instructions. Then the people checking bulk are comparing goods with a stated standard, not deciding commercial importance after a problem has appeared.

What makes a garment defect critical?

A critical defect is a fault with a safety consequence, a serious legal or product-risk implication, or a condition that makes the garment unacceptable for its intended use. In an inspection programme, it is normally handled with the strictest acceptance rule because one occurrence may be enough to stop release under the agreed plan.

The classification follows the consequence, not the visual size of the defect. An exposed sharp object, a broken component that creates a foreseeable hazard or contamination can be critical even when it affects only one garment.

For kidswear, the defect manual needs particular care. Age range, component design, attachment security, cords, labels and the approved product requirements can all change the consequence of a fault. Do not rely on an adultwear defect sheet for a children's style. Set the classification against the buyer's product specification and applicable testing or compliance brief before production starts.

The programme should state the critical categories, escalation contact and immediate containment action. When an event falls outside the manual, hold the affected goods and obtain a buyer decision.

How is a major defect different from a minor defect?

A major defect materially affects the garment's appearance, fit, function, durability or conformity with the approved specification. A minor defect is a departure from the standard that does not normally impair use or saleability. The dividing line is the likely customer consequence, judged against the actual style and reference sample.

An open seam on a stress point, a broken zip, an incorrect measurement outside the agreed tolerance, a hole, a conspicuous shade variation or a misplaced print can be major because the wearer sees it, cannot use the garment as intended, or receives a product different from the approved one. A short untrimmed thread in a concealed area, a slight pressing mark that can be removed, or a small inconsistency hidden inside a seam may be minor if the product manual says so.

The word "minor" should never mean "unrecorded". Small defects still reveal process variation. Repeated loose threads may indicate inadequate trimming. Repeated oil marks may point to one operation or machine. Inspection classifies the finished unit for release; production follow-through asks why the pattern occurred and whether the remaining goods need containment.

Would a customer notice the condition in normal handling or wear? Does it change fit, function, durability, safety or an approved specification? A yes to either question points towards major, subject to the defect manual.

When is a defect only minor?

A defect is minor when it falls below the approved workmanship or appearance standard without materially affecting use, fit, function, safety or normal saleability. A minor classification is sound when the same defect receives the same class across colours, sizes and inspectors.

Minor defects commonly arise from finishing and presentation. A removable crease, trim-able thread end or small variation inside a non-visible construction area may be minor. The same issue becomes major if it is visible, recurring or damaging.

Count minor defects carefully. An inspector should record a defect once under the class that represents its highest consequence, using the agreed counting rule. Counting one damaged placket as a loose thread, a skipped stitch and a misalignment can overstate the result. Treating three separate faults as one vague "appearance issue" can hide the actual process problem. The defect manual should show how compound defects are counted.

Minor findings are useful early-warning data. During an in-line check, a rise in thread or pressing defects can be corrected before it becomes a major presentation issue in packed goods. The approved sample, the garment tech pack and in-process records should already be guiding the work.

Why do buyers and suppliers argue about the classification line?

Buyers and suppliers argue when the product standard is implied instead of written, when the inspection reference is outdated, or when a defect's commercial impact changes with its location. The argument is rarely solved by repeating the words critical, major and minor. It is solved by returning to the agreed product file and the evidence available when bulk was released.

Appearance is a frequent source of disagreement because it is contextual. A slight unevenness in a washed casual fabric may be part of the intended character, while the same unevenness on clean shirting can be unacceptable. The approved sample and appearance standard turn those reactions into a controlled decision.

The practical safeguard is a pre-production defect review. Walk through likely faults on the approved sample, identify visible zones and functional points, agree the class and include photographs where judgement is subjective.

How does defect classification decide whether a lot passes?

Defect classification decides the lot result because the sampling plan sets acceptance and rejection numbers separately for the agreed defect classes. The inspector draws the agreed sample from the defined lot, records each defect by class, and compares each class total with the plan. A low total of minor defects cannot offset a failed major or critical category.

The offered lot is the quantity actually available for inspection, with its colours, sizes and cartons identified. The inspection team selects units across that lot and checks them against the released product file. An AQL is an index used in an agreed sampling plan; it is not a percentage allowance for defective garments.

A passed lot means the inspected sample met the agreed plan at the stated time. It does not mean every garment was examined or that there are no defects elsewhere in the shipment. A failed lot requires containment, root-cause work and a defined re-inspection quantity.

For a full-package programme, quality control needs one current set of approvals through development, materials, bulk and packing. The buyer's team still owns the release decision and any commercial response. Quality follow-through makes sure the report is based on the correct sample, specification, packing reference and offered quantity.

What should a defect-classification manual include?

A useful defect manual gives an inspector enough information to reach the same result as the production and quality teams. It should be brief enough to use on the floor, but specific enough to settle the defects most likely for the style. A generic three-column list is a starting point, not a finished control document.

Start with the product identity and released references: style, colourways, size range, sample version, fabric, trims, artwork, measurement chart and packing instruction. Then list each defect with its class, counting rule and supporting reference. Show pass and fail examples where appearance is subjective.

Can one defect be both major and minor?

No. Record it in the single class that reflects its highest agreed consequence for that style. The manual should explain how to count related faults so the same condition is not counted several times under different names.
